How to analyze a speech: tone arc, hedging, and pace
Great speeches are not uniformly great — they move. They open one way, turn, and land somewhere else, and the movement is the design. You can analyze any speech, including your own draft, on three measurable axes: where the tone travels, where the wording hedges, and how long it actually takes to say. Here is how to do it by hand, with the Gettysburg Address as the worked example — and how to get the same analysis in seconds.
1. Map the tone arc
Split the speech into sections of a few sentences each and ask of each one: is this wording negative (grievance, loss, criticism), neutral (facts, setup), or positive (hope, resolve, praise)? Mark each section on a simple scale from −2 to +2. Then look at the shape.
The Gettysburg Address is 272 words and three movements. It opens neutral-positive: a founding, a proposition, "all men are created equal." It descends into the negative middle: a civil war, a battlefield, "we cannot dedicate, we cannot consecrate, we cannot hallow." And it climbs to a strongly positive close: "a new birth of freedom," government of, by, and for the people. Minus to plus in two minutes. That V-shape — honor the hard thing, then turn — is the most reliable structure in persuasive speaking, and Lincoln runs it in 272 words.
Most business speeches have no arc at all. They idle at neutral for twenty minutes. If your section-by-section marks come out 0, 0, 0, 0, the content may be right and the room will still hear a flat line. You do not need drama; you need one deliberate turn.
2. Find the hedging
Go through the text and highlight every maybe, sort of, kind of, I think, possibly, we hope to, it might be argued. Hedges cluster — almost always around the part of the message the speaker is least sure the audience will accept. That cluster is a map of your own doubt, visible to everyone.
Lincoln's hedge count at Gettysburg: zero. Even the concession in the middle — "we cannot consecrate" — is stated as certainty. Compare that to the standard project update, where the risk section suddenly sprouts a dozen qualifiers. The fix is not to fake confidence about genuinely uncertain things; it is to state your uncertainty plainly: "There are two risks. Here is what we know about each." Committed wording about uncertainty beats hedged wording about certainty.
3. Check the pace math
Word count divided by your real speaking pace tells you how long the speech takes in your mouth, not on the page. At a typical 130–160 words per minute, the Gettysburg Address runs under two and a half minutes. If your "ten-minute update" is 2,400 words, it is not a ten-minute update — it is a fifteen-minute update delivered at a sprint. Long sentences make it worse: a 40-word sentence reads fine and speaks badly, because your listener has no paragraph breaks and you have no place to breathe. Flag every sentence over about 25 words and cut or split most of them.
